So I'm starting with the orthographic silhouettes, but paying very close attention to what it looks like from RTS cam:
Just screen-grabbed, the front and side, and put each 'Armour Piece' into it's own Photoshop layer, with it's corresponding Geo/Tex budgets.
Threw the pallette up there for when I start my paintovers.

Those images are inspiration piece to get more ideas.
Nice can't wait to see what ya do, I also did what you've done, I also added the limits and original poly/tri counts to see how much I can get away with when changing things.

I'm digging the front view a bunch, I really like the helm design too but I feel like if you're going to bring the horns that far forward it might help to bring the wings back further (if possible, I don't know how the rigs work yet) to balance it out.
also, the side view silhouette totally looks like a skull from the side facing right.

I don't think you'll be able to get away with that tail geo idea, they left it pretty plain there and you only got 150 triangles to work with  .
Might have worked if we could add to the tail but we are replacing It.

There seems to be a decent amount of triangles there to do something I think. No?
I could've probably have gotten a lot more mileage if we could use Alphas on this.
150 seems ample (although The fork looks a bit silly though).
Ill work on the concept more when i get home.

Huge fan of your work and can't wait to see how this turns out! I agree with LuCh!, try to avoid the Diablo look but otherwise, good stuff so far!

I'm not too worried about it looking anything like Diablo. I was more worried it would look too 'WoW', so I removed a lot of the typical bulky armor trim and spikes, for something a bit more organic and layered.
The plan for the eyes is for them to look kinda similar to the ones on the original design (keeping them relatively 'dead' looking).
The circle thingy on his forehead is a small spike (I just couldn't bother getting the foreshortening right on for this ortho).
Also not really loving the straps, but wouldn't mind adding some assymetry without making it look too 'forced' (although I personally don't care THAT much about the assymetry).
Despite my contours being a bit messy, the designs are supposed to be somewhat 'clean' and 'empty'. I'll just be using them as canvases for a few glow-y runes.
